Streaming scale meets the ad-tier and password-sharing reset

Run on Netflix in October 2026, VRIO finds two sustained advantages: global distribution with recommendation at scale, and the cash engine that throws off about $12.5bn of free cash flow a year. It also finds one clear competitive disadvantage, which is owned franchise IP. Netflix tried to buy that gap with an $82.7bn bid for Warner Bros. and walked away on 26 February 2026 when Paramount Skydance offered more. The Auction Test reads that walk-away as a price. To Netflix, Warner Bros.' library was valuable and rare but not worth more than about four years of its own ~$20bn content budget, so it chose to substitute for the library rather than own it. Ads, live events and games score as parity or temporary advantages.
Netflix Porter's Five Forces Analysis 2026
Netflix's Q3 2026 letter confirms the two forces this page scored in May. Buyer power is low: Netflix raised the US Standard plan to $19.99 in March and churn still improved year over year. Substitutes are the binding force: Netflix now names 'investor concern about our view hours growth' itself, and YouTube holds 14.2% of US TV time against Netflix's 7.8%. The May page got one thing wrong. It said the next margin gains had to come from ads and live rather than price. The ad forecast was then cut from about $3B to about $2.7B, and price did most of the work. The Hours-Not-Heads Test explains why both can be true at once: a substitute takes hours before it takes subscribers, so price rises keep working while the hours drain.
